Gelatin capsules vs HPMC (vegetarian) capsules: what is the difference?

Short answer: The main differences are source, moisture behaviour and cost. Gelatin capsules are made from animal collagen, hold a relatively low, tightly controlled water content, and conventionally dissolve quickly in digestive fluid. HPMC (hydroxypropyl methylcellulose, also sold as vegetarian or plant-based) capsules come from cellulose, carry even less water, suit dry and moisture-sensitive fills, and can dissolve more slowly than gelatin under some conditions. The right choice depends on the fill, the target and your religious or dietary requirements.

Two capsule materials, two stories

Both gelatin and HPMC can be made into clean, dependable two-piece hard capsules; both look nearly identical on a blister and both are widely used. Yet the underlying polymer could hardly be more different. Gelatin is a natural animal protein, made by partially hydrolysing collagen. HPMC is a semi-synthetic cellulose ether, made by reacting plant-derived cellulose, and is the basis of most so-called vegetarian or plant-based capsules on the market.

The moisture difference is the practical core

The single most consequential difference is water. Gelatin is hygroscopic: give it dry air and it dries and can crack; give it damp air and it softens and can stick. Shell moisture is therefore controlled and storage is humidity-aware. HPMC holds significantly less water and is more forgiving of dry conditions, so it is often preferred when the capsule must stay dimensionally stable or when the fill itself is very moisture sensitive and cannot tolerate any water migrating out of the shell. If brittleness from a dry desert-like environment is your worry, HPMC tends to be the steadier choice.

The dissolution difference, stated carefully

Under many conditions HPMC capsules disintegrate quickly and behave much like gelatin. Under other conditions — for example certain simulated digestive fluids or specific dissolution apparatus — HPMC can release more slowly than gelatin, sometimes needing a slightly different formulation or an added processing aid to reach the same fast-open behaviour. Rather than declaring a winner, say: gelatin conventionally dissolves rapidly and reproducibly; HPMC can dissolve more slowly than gelatin under some test conditions, so its release behaviour should be validated for the specific product. That is the accurate, conservative framing.

Cost and supply maturity

Gelatin capsules benefit from a very long, very large supply chain, so they are generally lower-cost and are regarded as the workhorse default among animal-acceptable markets. HPMC capsules have their own mature manufacturing base but typically carry a higher unit cost. When the fill and market do not require a plant-based shell, the cost difference nudges a formulator toward gelatin.

How to choose

Work from the constraints, not the marketing:

Gelatin remains a strong default wherever an animal-source, cost-and-speed case applies; HPMC earns its place wherever a plant-based shell or very low shell-moisture profile is the deciding requirement.
